Engagement over time

How is engagement evolving?

Work email, month by month, July 2025 to June 2026. Rates are manual sends only; bars show all emails delivered, including automated.

Open rate Jul 2025
63.1%
Open rate Jun 2026
52.7%

Open rates fell about 10 percentage points (pp) over the year. The fall holds for staff who received email all year, so it isn't caused by people joining or leaving. Click-to-open moves around month to month because few emails carry links.

Open-rate lines use the left axis (0–100%). Click-to-open and click rate use the right axis (0–30%), so their movement is visible.

Click-to-open: clicks ÷ opens, emails with a link. Click rate: clicks ÷ deliveries, emails with a link. All rates are email, manual sends.

Trend test: r = -0.794, p = 0.0021, 12 months.

When do emails get opened?

Work email, manual sends, Jul 2025 - Jun 2026: 216 communications, 17,271 deliveries. Open rate 58.3%; click-to-open 11.6% on the 86 sends with at least one click. Six sends are left out here (under 10 deliveries or no scheduled hour), so these figures differ slightly from the headline.

Day-only and hour-only views can hide a single strong slot. Read them alongside the day and hour map.

Local Time sends (202 of 216): the hour each person received the email on their own clock. Immediate sends (9): shown in Central time (America/Chicago), the hour they went out. Pacific sends (5, Breastfeeding Week): shown at the hour set, 3pm Pacific, not converted.

  • Tuesday and Wednesday mid-morning is the strongest window. Tuesday 10-11am opens at 63.8% (19 sends, 1,299 deliveries) and Wednesday 8-11am at 63.0% (28 sends, 1,926 deliveries); every measured Wednesday hour except a 6am immediate send sits above average. Moving regular sends from Friday to Tuesday or Wednesday at 10am is the clearest change to test.
  • Clicks follow the same days. Among sends with a link, Tuesday 10am (24.0% click-to-open, 8 sends) and Wednesday 11am (23.8%, 2 sends) lead.
  • 8am leans strong on Wednesday and Friday (71.0% and 65.4%) but rests on five sends, so treat it as a test candidate rather than a result.

  • Friday 9am-12pm is the clearest weak window. It opens at 55.7% across 71 sends and 7,309 deliveries, 42% of all timed volume. It is not explained by Weekly Holidays: Friday 10am without the holiday calendars opens at 56.4%.
  • Monday 10am trends low at 54.6%, on three sends.
  • Through-line: the end of the week underperforms the middle. Thursday 10am, the single most-used slot (74 sends), sits at the average (58.9%).

Local time vs set time

Open rate gap 2.3 percentage points (pp): below the 3pp bar. Click-to-open (sends with at least one click) is 11.8% for local-time and 5.3% for set-time, a 6.5pp gap, but the set-time figure rests on 3 sends, so it is not reliable.

Feed the Children is multi-hub, so set-time sends land at very different local hours. A 10am Central immediate send reaches Nairobi at 6pm and Manila at 11pm. The two Nutrilact batches went out at midnight Central and opened at 30.5%, the lowest result in the data (thin: 59 deliveries).

Set-time zones

ZoneSendsDeliveriesShare
Immediate Send (Central)966073.3%
America/Los_Angeles524026.7%

Local-time sends are 95% of volume, so the local-time result matches the overall one: Tuesday 10am (66.3%, 11 sends) and Wednesday 10am (61.9%, 22 sends) lead; Friday 9-11am trails (53.6-57.1%, 69 sends). Threshold 267 deliveries (144->267, +85%).

Set-time sends cannot be ranked: 14 sends spread over 10 slots, none with more than two sends. The one clear signal is the midnight Central Nutrilact sends (30.5%). Use Local Time for any audience that spans regions.

Not enough data yet

  • Monday 12am: 30.5% on 59 deliveries (two Nutrilact immediate sends at midnight Central). The weakest result, but below the threshold.
  • Monday to Friday 3pm: Breastfeeding Week, one send per day set to 3pm Pacific (48 deliveries each, 52.1-72.9%). Untested, not proven.

Slots under 131 deliveries are shown muted and left out of the rankings. 131 is the largest jump in the lower half of slot volumes (59 to 131, +122%). It removes the six 3pm and midnight slots, each one or two sends. Adjustable.

ChangeEngine Insights

What the email data says

Each insight is computed from Feed the Children's work email delivery, open and click records.

Email open rate fell through the year

Manual email open rate went from 63.1% in July 2025 to 52.7% in June 2026 (r = -0.794, p = 0.0021, 12 months).

The fall holds for the 121 people who received email every month (66.8% to 53.8%), so it is not driven by people joining or leaving. It shows up in nearly every program. A change in mail apps or image blocking could produce some of it; the data cannot separate the two.
How it is measured: Pearson correlation on 12 monthly points; fixed panel as a check.
  • Refresh subject lines and senders on the recurring series
  • A change in mail apps or image blocking may account for part of the fall, so it may be worth checking whether either changed during 2026

Tuesday and Wednesday mid-morning work best

Tuesday 10-11am opens at 63.8% and Wednesday 8-11am at 63.0%, against 55.7% for Friday 9am-12pm, which carries 42% of all timed volume.

Friday stays weak with the Weekly Holidays calendar taken out (56.4% at 10am).
How it is measured: send-time-analysis, manual sends, threshold 131 deliveries per slot.
  • Move one recurring Friday series to Tuesday or Wednesday 10am for a quarter and compare

Engagement splits into two groups

Half of employees open at least 62% of their email, but a quarter open fewer than 22%. 5 people opened none.

Of the 38 people in the lowest quarter, many hold field roles (community facilitators, drivers, cleaning staff). Half of Honduras staff and about 4 in 10 in Tanzania and the US fall in it. This points to inbox access as much as interest, but the data cannot confirm why.
How it is measured: Per-person open rate on manual sends, people with 15+ emails and an HR record.
  • Regular email access may be the factor for low-open teams
  • Pair key messages with a manager cascade for those teams

Managers open more than employees

Managers open 65.5% of manual email and employees 55.7%. Click-to-open is 14.6% against 10.5%.

38 managers and 126 employees.
How it is measured: Manual sends, seniority from the HR file.
  • Use managers to relay priority messages to teams with low open rates

People with 1-3 years of tenure open least

1-3 years: 45.6%; 5+ years: 64.6%.

37 and 85 people.
How it is measured: Manual sends, tenure band from the HR file.
  • Review whether newer staff are on the right segments and inboxes

Country spread is wide

Guatemala (69.7%) and Kenya (68.5%) lead; Tanzania (44.5%) and El Salvador (48.4%) trail.

Countries with 5 or more people only. Language, role mix and email access may all differ by country.
How it is measured: Manual sends, minimum 5 people.
  • Compare what reaches the higher-opening countries (language, sender, send time) with Tanzania and El Salvador
Audience reach

Who are we reaching?

164 employees received at least one work email in the window, across 10 countries.

Percentages are email open rates on manual sends: the share of emails delivered to that group that were opened. Automated birthday and anniversary emails are excluded. Groups under 5 people show no rate.

Why click-to-open, not click rate

Click-eligible means a communication with at least one recorded click (proxy; no link-presence field in the export). Emails with no link cannot be clicked, so they are left out of click denominators.

  • Work email is the only channel in use. No Slack, Teams or SMS.
  • The export records whether each email was opened or clicked, not how many times.
  • click-to-open and CTR use the 90 communications with at least one recorded click (proxy for containing a link), out of 238. A linked email nobody clicked is excluded too, so the proxy is slightly conservative.

Who is ranked

Ranked only where a communication reached at least 5 people: the largest jump in the lower half of the delivery distribution (1 to 5). Raised to the 5-person minimum where lower. Removes 4 of 222 manual communications (single-recipient contest-winner notes and one 4-person send). Applied to both lists; adjustable.

  • click-to-open and CTR use the 90 communications with at least one recorded click (proxy for containing a link), out of 238. A linked email nobody clicked is excluded too, so the proxy is slightly conservative.

All 16 are set to 12:00 recipient-local time. Delivery timestamps confirm it: 04:00 UTC (Philippines), 09:00 (Kenya, Tanzania, Uganda), 10:00 (Malawi, South Africa), 16-17:00 (US), 18:00 (Central America). Each delivery lands on the same calendar date in UTC and locally, so weekday counts are exact.

  • automated = communication with a lifecycle schedule (start_date, birthday, work_anniversary): 16 communications. Excluded from send timing, frequency/load, communication rankings and named person lists; included and labelled in headline, program and sender totals.

Recommended actions

What should we do next?

Each recommendation traces to a figure measured in this hub.

Shift sends to midweek

Friday 9am-12pm carries 42% of timed volume at 55.7%.

Recommendation: Test Tuesday or Wednesday 10am for one recurring series.
Address the open-rate fall

Open rate fell about 10 percentage points over the year for the same people.

Recommendation: Refresh the recurring series. A change in mail apps or image blocking may also account for part of the fall.
Check inbox access

A quarter of employees open fewer than 1 in 4 emails, and many of them hold field roles.

Recommendation: Use the work location and people views to see where these groups sit before choosing how to reach them.
Keep Local Time

Immediate sends land at 6pm in Nairobi and 11pm in Manila; the midnight Nutrilact sends opened at 30.5%.

Recommendation: Schedule in Local Time for any audience across regions.
Report on click-to-open

CTR (7.0%) charges unopened email against the content.

Recommendation: Lead with click-to-open (11.7%).

Take the data with you

Every figure in this hub traces to a communication record: 238 work email communications, manual and automated.

Columns: Date · Communication · Program · Sender · Type · Send time · Delivered · People Reached · Opens · Clicks · Open Rate · Click-to-Open

How to read these numbers

Every known limit of the feed, stated up front.

medium
Only emails sent through ChangeEngine are visible. Other email, meetings and intranet are not counted.
low
Work email is the only channel in use. No Slack, Teams or SMS.
medium
Opens depend on a tracking image. Apple Mail Privacy Protection can inflate opens; image blocking can hide them.
medium
The export records whether each email was opened or clicked, not how many times.
low
click-to-open and CTR use the 90 communications with at least one recorded click (proxy for containing a link), out of 238. A linked email nobody clicked is excluded too, so the proxy is slightly conservative.
medium
automated = communication with a lifecycle schedule (start_date, birthday, work_anniversary): 16 communications. Excluded from send timing, frequency/load, communication rankings and named person lists; included and labelled in headline, program and sender totals.
medium
Groups with fewer than 5 people show volume only, with no rate, and are left out of rankings. People with no HR record (13) appear as "Not recorded" with no rate.
medium
Group differences mix language, role type and inbox access, and should not be read as cause.
